The three questions worth asking first

Is the task checkable?

AI is strongest at tasks where you can verify the output – classification against a known set of categories, summarisation you can compare against the source document, extraction of fields that already exist somewhere in your data. It’s weakest at tasks that require the model to know things it wasn’t given, or make judgment calls with no clear right answer. 

Is your data ready?

RAG and internal-assistant use cases depend on having reasonably organised source content to draw from. A knowledge base scattered across inconsistent formats and outdated documents will produce inconsistent, occasionally wrong answers no matter how good the underlying model is – the groundwork matters more than the model choice here. 

What’s your actual constraint – capability or compliance?

If the honest answer is “we’re not allowed to send this data externally,” that rules out most cloud AI APIs upfront and points toward a local model, regardless of how promising a use case looks on paper.

A framework for prioritising use cases

We generally rank candidate AI use cases against two axes: how well-defined and checkable the task is, and how much value solving it actually delivers. High-value, well-defined tasks (contract clause extraction, ticket classification, document summarisation) are the ones worth building first. Low-definition tasks, even if they sound impressive (“an AI that understands our whole business”), tend to disappoint in practice because there’s no clear standard for what a correct answer even looks like.

What a good outcome from this process looks like

Not a list of ten possible AI features. Two or three specific ones, ranked, each with a realistic sense of effort and expected value – including, honestly, the possibility that the right answer for this year is “not yet,” if your data or workflows aren’t ready.

The pressure is real, but a rushed AI feature that produces unreliable output is worse for trust than not having one yet. A short, honest assessment beats a fast, unfocused one. 

How is this different from just reading about ColdFusion’s AI features? 

The technical capability is one input – the harder part is matching it to your specific data, workflows, and actual business priorities, which requires looking at your application, not a general feature list. 

Can this assessment also tell us if we need to upgrade our ColdFusion version?
